The challenge
A top-10 global P&C insurer processed 1.2M claims annually across motor, home, and commercial lines. The FNOL (First Notice of Loss) intake was largely manual — agents transcribed customer reports into the policy admin system, often duplicating effort and introducing transcription errors that slowed assessments and increased leakage.
What we built
Mergen integrated ServiceNow CSM with the carrier’s policy admin system (Guidewire) and a custom document-AI pipeline that processes incoming claim attachments — photos, police reports, repair estimates, medical records — extracting structured data and flagging exceptions for human review.
The intake-to-settlement flow
Customer-facing self-service intake (web + mobile + IVR + agent-assisted)
AI-assisted triage that auto-assigns claims by complexity (fast-track vs adjuster-needed) and severity
Document AI extracting structured data from photos, PDFs, and unstructured text
SIU (Special Investigations Unit) auto-flagging based on fraud-indicator patterns
Adjuster workbench with full claim context — eliminating swivel-chair across 4 systems
The outcomes
5× faster closure on simple claims (fast-track lane)
$8M annual reduction in leakage indicators — improved policy-coverage matching at intake
78% straight-through processing on motor-glass and minor home-content claims
Adjuster handling capacity up 32% per FTE
Customer NPS on the claims experience: +24 points
Zero data-loss incidents over 18 months of integration uptime
What the head of claims said
“We’ve looked at FNOL modernization for years. The Mergen team showed us a working triage flow on real claim data within five weeks of starting. That’s what unlocked the executive sponsorship to go enterprise-wide.”
